The Six Dimensions Every Organization Operates Across
Every organization — regardless of industry, size, or geography — operates across six fundamental dimensions. We call them invariant because they don't change based on context. A hospital, a SaaS company, a manufacturing plant, and a nonprofit all have them. Understanding this structure is the first step to seeing your business as an interconnected system rather than a collection of departments.
The Six Dimensions
Value Creation encompasses how your organization creates value — your products, services, intellectual property, and the processes that produce them. Value Delivery covers how that value reaches customers — your channels, logistics, customer experience, and go-to-market mechanisms. Value Capture is how you monetize — pricing, revenue models, contracts, and financial operations.
Operational Infrastructure includes the systems, processes, and physical/digital infrastructure that enable everything else. People & Culture encompasses your workforce — skills, structure, culture, leadership, and organizational design. Technology Backbone covers your technology stack — applications, data infrastructure, security, and digital capabilities.
Why This Framework Matters
Traditional organizational analysis looks at departments: marketing, engineering, sales, operations. But departments are organizational constructs that vary between companies. The six dimensions are structural constants that exist regardless of how the org chart is drawn. This means you can analyze any organization using the same framework, compare across industries, and identify patterns that department-based analysis misses.
More importantly, the six dimensions reveal cross-cutting constraints. A constraint in Technology Backbone (say, a legacy ERP system) might be limiting Value Delivery (slow order processing), which reduces Value Capture (customer churn from poor experience). Department-based analysis might see these as three separate problems. Dimension-based analysis sees them as one constraint with cascading effects.
Applying the Framework
When Vision™ runs a diagnostic, it maps your organization across all six dimensions, identifies the current state of each, and looks for constraints, opportunities, and dependencies both within and between dimensions. The Universal Business Map visualization shows this structure in an interactive format that makes complex organizational dynamics visible and explorable.
